A small business should test Amazon Ads when one eligible product can hold the Featured Offer, the detail page can convert qualified demand, per-order contribution is known after marketplace costs, inventory can support the test, and the result can be reconciled to business profit. If any of those facts are unknown, repair the commercial system before buying clicks.
Amazon announced Amazon Ads Agent and Full-Funnel Campaigns in October 2026. The new tools can analyze performance, recommend targeting, bid and budget changes, and coordinate several ad formats from one budget. Those capabilities reduce setup friction. They do not prove that a product is profitable, in stock, eligible to advertise, or ready for broader reach.
Use these six gates before launching one bounded Sponsored Products test.
Gate 1: one product is eligible and reliably purchasable
Sponsored Products availability depends on the selling account, marketplace, category and product. Amazon says a professional seller or vendor must be in an eligible category, and a seller's advertised product must be eligible for the Featured Offer. An ad can stop displaying when the product is out of stock or no longer holds that offer.
Verify the actual account rather than relying on a general guide. Record the marketplace, seller or vendor status, ASIN, category, offer owner, fulfillment method, Featured Offer status, and any restriction shown in the account. Features are not identical across every marketplace.
Create an ASIN readiness card:
| Field | Required evidence |
|---|---|
| Product | SKU, ASIN, variation and marketplace |
| Offer | Current seller, price, shipping promise and Featured Offer status |
| Stock | Sellable units, safety stock, replenishment date and lead time |
| Detail page | Approved title, images, bullets, variation, price and availability |
| Economics | Current product, marketplace, fulfillment, freight, discount and return assumptions |
| Measurement | Campaign tags, reporting owner and business source of record |
| Stop owner | Person allowed to pause media when a boundary fails |
If this card cannot be completed from current records, the test is not ready.
Gate 2: the detail page continues the ad promise
A Sponsored Products click sends the shopper to a product detail page. That page is the landing page. It must preserve the product, variation, price, availability and claim that earned the click. A polished campaign cannot repair the wrong variation, confusing images, weak specifications, unavailable offer or unreliable fulfillment promise.
Review the page on the marketplace and device where the ad will run. Check the first image, title, key product facts, options, price, delivery estimate, stock status, offer owner and approved claim support. Use the AI ad creative approval record for any generated image, claim or variation and the landing-page preflight for the continuity check.
Do not treat a click or an Amazon-attributed sale as proof that the page is healthy. Watch canceled orders, returns, refunds, variation errors, stockouts and fulfillment problems in the business record.
Gate 3: contribution economics set the ad boundary
ACoS is ad spend divided by attributed ad sales. ROAS is attributed ad sales divided by ad spend. Both are useful platform measures, but neither is profit. Amazon's own ads-math guidance says there is no universally good ROAS and that margin changes the break-even point.
Calculate the product boundary before choosing a target:
Contribution before ads per order = net selling price - product cost - marketplace and fulfillment fees - inbound freight and shipping subsidy - discounts and coupons - expected returns and refunds Contribution margin before ads = contribution before ads per order / net selling price Break-even ACoS = contribution margin before ads x 100 Break-even ROAS = 1 / contribution margin before ads Maximum ad cost per order = contribution before ads per order - minimum contribution reserve
Use current fees and a documented return assumption. If a cost is shared across products, state the allocation rule. Keep taxes and accounting treatment consistent with the business's financial records. The ROAS-is-not-profit guide explains why a platform return can look acceptable while the business loses money.
Suppose one product has a $48 net selling price, $14 product cost, $15 marketplace and fulfillment cost, $2 inbound freight, $3 coupon, and $2 expected returns and refunds. Contribution before ads is $12. The contribution margin is 25%, so break-even ACoS is 25% and break-even ROAS is 4.0.
If the owner requires $4 of contribution after advertising, the maximum ad cost per order is $8. That equals a target ACoS of 16.67% and a target ROAS of 6.0. These are hypothetical numbers, not Amazon benchmarks. Replace every input with the product's current records.
Now count the complete test cost:
Full test cost = media + listing work + approved creative + management Break-even orders before advertising reserve = full test cost / contribution before ads per order
If media is $1,200, listing work is $400, creative is $300, and management is $500, full test cost is $2,400. At $12 contribution before ads, 200 completed orders would be required to recover that full cost before preserving any contribution reserve. That scale may be unrealistic for the product, which is exactly what the calculation is meant to reveal. Use the customer-LTV confidence guide only when repeat contribution is supported by a mature cohort rather than a hopeful estimate.
Gate 4: inventory and fulfillment can survive the plan
A profitable order cannot be fulfilled from missing stock. Define the supply available to the test:
Testable units = sellable on-hand units + confirmed replenishment arriving before the cutoff - safety stock - committed units
Do not count a purchase order as available stock unless its arrival and check-in date fit the campaign window. Record the maximum test orders, replenishment lead time, cutoff date, safety stock, cancellation risk and person monitoring the Featured Offer.
Pause when sellable stock reaches the reserve, the offer changes, the delivery promise becomes unacceptable, replenishment slips, or return and cancellation patterns make the original contribution assumption unreliable. Do not let an automated budget increase outrun the product's supply boundary.
Gate 5: branded, nonbranded and product discovery answer different questions
Separate demand that already names the brand from demand that describes the category, problem, feature or competing product. Otherwise a strong branded result can hide a weak discovery test.
Choose one question:
- Branded defense: Can ads retain qualified demand that already names the brand or product?
- Nonbranded discovery: Can category, problem, feature or long-tail queries acquire profitable new demand?
- Product or category targeting: Can the product earn profitable attention on related product or category pages?
- Automatic exploration: Which shopper terms or products deserve a later manual test?
Use separate campaigns or reporting boundaries where the account supports them. Add negative targets when they protect the declared question. Review the search-term, targeting and advertised-product reports, but do not promote a term after one convenient sale. Require enough evidence for the product's buying cycle and order volume.
The controlled offer test is useful when the product bundle or incentive is still being decided. Avoid changing the offer, detail page, targeting, bid and budget at the same time.
Gate 6: automation stays inside change control
Amazon Ads Agent can recommend changes to targeting, bids and budgets, and advertisers can apply recommendations with one click. A campaign intelligence dashboard can also surface actions to apply, edit or skip. Treat every accepted recommendation as a production change.
Maintain a small ledger with the timestamp, campaign, recommendation, original value, approved value, approver, reason, expected effect and next review date. One-click execution should not mean unreviewed execution. The platform-announcement verification guide provides the release, eligibility and account-access check.
Full-Funnel Campaigns were announced as a US open beta for advertisers that sell on Amazon. The format can coordinate sponsored, display, video and streaming TV ads from one budget and can use a ROAS threshold. Verify that the feature appears in the actual account. A unified budget can also make diagnosis harder, so establish product-level Sponsored Products economics before using a broader automated mix.
Reconcile Amazon-attributed revenue with completed, nonrefunded orders, product costs, fees, discounts, returns and contribution in the business source of record. Use the marketing-report reconciliation guide when platform and finance totals disagree.
Predeclare the stop rules
Record the media ceiling, full-cost ceiling, campaign dates, review date, product owner and pause authority. Stop or repair the test when:
- The product loses eligibility or the Featured Offer
- Stock, replenishment or fulfillment breaches the approved reserve
- The detail page no longer matches the ad promise
- A fee, discount, return or refund change invalidates the margin boundary
- Branded and nonbranded demand cannot be separated well enough to answer the question
- Reporting cannot reconcile attributed sales to completed, nonrefunded orders and contribution
- An automated recommendation would exceed the approved bid, budget or stock limit
- Spend reaches the authorized ceiling
Make one decision
| Decision | Meaning |
|---|---|
| Approve | One eligible, retail-ready product passes all six gates and can start one bounded Sponsored Products test |
| Narrow | One ASIN, marketplace, query group or targeting mode is supported, but the broader plan is not |
| Repair | Demand may exist, but the offer, detail page, economics, stock, reporting or change control failed |
| Defer | Eligibility, Featured Offer, contribution, supply or completed-order evidence is unavailable, or the plan depends on an inaccessible beta |
